Project Rescue

Your vendor didn’t deliver? We take over and finish

Over budget, past deadline, a vendor who stopped answering calls. We check what’s really in the code, stabilize it, and carry the project to the finish line.

When a project goes sideways

Failed projects have a pattern. The good news: at almost every stage, more can be saved than you'd expect.

The project is stuck

Months past the deadline, budget burned, and the finish line keeps moving. Every status meeting brings a new surprise instead of progress.

The team is gone

The vendor walked away, or the in-house team left. What remains is a repo, a production system, and nobody who understands either.

You can't tell how bad it is

No documentation, unclear ownership, conflicting stories from everyone involved. You need facts before you can make any decision — invest, cut losses, or restart.

From chaos to production

Rescue is a sequence, not a heroic rewrite. First facts, then stability, then delivery.

Rescue audit

1–2 weeks: we read the code, check the infrastructure, and interview whoever is left. You get an honest report — what works, what's broken, and what it takes to finish. Sometimes the honest answer is 'less than you fear'.

Stabilization

We stop the bleeding first: critical bugs, broken deploys, security holes, missing backups. The system becomes safe to operate while we plan the rest.

Takeover of code and infrastructure

Repos, servers, CI/CD, domains, third-party accounts — we untangle ownership and bring everything under your control, documented and access-managed.

Delivery to production

We finish the product with a fixed scope and weekly demos. You watch the project converge instead of hoping it will.

Ongoing development

After the rescue, most clients stay with us for further development — but that's your call. The handover is clean either way.

from code takeover to the first release

B2B platform, takeover after the team left

A European B2B software vendor was left with a platform and no team: development stopped, there was no release process, and commitments to customers kept slipping quarter after quarter. We mapped the code before the first change, fixed what was breaking users’ trust, and brought back regular releases. The overdue commitments went out item by item, with a weekly demo along the way.

Four steps out of the fire

The same sequence every time — because it works.

01

Assess

Facts in 1–2 weeks: state of the code, infrastructure, real completion percentage, and a cost-to-finish estimate.
02

Stabilize

Critical fixes, working deploys, backups, monitoring. The system stops degrading while decisions are made.
03

Deliver

Fixed-scope completion plan, weekly demos, production releases. The project starts converging — visibly.
04

Hand over

Working software, documentation, full ownership of code and infrastructure. Yours, not ours.

What you get

  • A working product in production
  • Full ownership of code, infrastructure and accounts
  • An honest picture of the technical debt you're carrying
  • A team that answers within hours, not weeks
“UDB told us in two weeks what our previous vendor had been hiding for a year. Then they finished the project.”

Common questions

The previous vendor won't cooperate. Can you still take over?

Yes. We work from what exists: code, servers, databases. Recovering access and untangling ownership is a standard part of the takeover.

Is anything even salvageable?

Usually more than you fear. Most stuck projects have a sound core buried under integration problems and unfinished edges. The audit tells you exactly what's there.

What does the audit cost?

A fixed price, agreed up front, for 1-2 weeks of work. The report is yours regardless of whether we continue together.

Can you assess it without taking over?

Yes. The rescue audit works as a standalone engagement, and some clients use it purely to make an invest-or-cut decision.

Project in trouble?

The sooner we look at it, the more there is to save. The audit is fixed-price, and the report is yours regardless of what you decide next.
